Sales operations vs revenue operations

Definition

Sales ops supports the sales org. Revenue ops spans sales, marketing and customer success. The distinction matters less than which problems each actually owns.

Also called: sales ops, RevOps, GTM operations, commercial operations

Sales operations supports the sales organisation: process, tooling, forecasting, territory and quota, deal support, enablement of the selling motion.

Revenue operations is the same discipline stretched across the full customer lifecycle — marketing, sales and customer success under one operating function, with shared data and shared definitions.

The distinction is real, and it is also the subject of more argument than it deserves.

Where the difference actually bites

Not in the org chart. In who owns the seams.

The genuine argument for the broader remit is that most expensive failures happen between functions rather than inside them. A lead definition that marketing and sales disagree on. A renewal forecast built on data customer success never validated. A commitment made during the sale that delivery finds out about at kickoff. Nobody inside a single function owns any of those, which is how they persist for years.

The genuine argument against is scope. A function responsible for everything from campaign attribution to churn analysis to CPQ configuration tends to be excellent at whichever of those the current leader came from and thin everywhere else.

The part that gets missed

Both titles describe where the function sits. Neither describes what standard it holds.

A team can have a revenue operations function, a full stack of tooling, and still have no named owner for the answers going out to buyers, no record of who approved the last exception, and no expiry on anything in the content library. Structure is not governance. Most of the failures that cost real deals are governance gaps wearing a structure problem’s clothes.

A note on usage

In client-facing writing I use Sales Operations, because that is the term buyers in this space use for the function that owns the selling motion, and because “revenue operations” carries an implied breadth I do not want to claim.

Where RevOps is the accurate real-world term — a job title, a named community, a market category — it is the right word. The distinction is about accuracy, not preference.

Talk it through

Is this the thing slowing your deals down?

If this definition described something you recognise, that is usually a process problem rather than a tooling one. Tell me where it is breaking and I will tell you honestly whether I can help.

No pitch. If I can't help, I'll say so.
